A HubSpot Transformation That Moved the Needle
Inherited a broken CRM with no lifecycle logic, zero data governance, and reporting the leadership team didn't trust. Rebuilt it end-to-end.

The Problem

The Share Group's HubSpot instance had grown organically over three years — which meant nobody designed it, it just accumulated. Contact records lacked company associations. Deal stages were named differently across pipelines. Lead source data was inconsistent or empty. The executive team had stopped trusting the pipeline report because the numbers kept changing for reasons nobody could explain.

Marketing was creating MQLs. Sales was ignoring most of them. Nobody could tell you the conversion rate because the lifecycle stages hadn't been formally defined.

The Friction Points
  • 30%+ of deal records had incomplete company data, breaking segmentation
  • No required fields at pipeline stage transitions — deals moved to "Closed Won" with blank revenue values
  • MQL definition disagreed between marketing and sales — causing constant handoff arguments
  • Three different "pipeline health" reports existed, all showing different numbers
  • Contact duplicates exceeded 18% of the total database
  • No data dictionary — different reps used the same property fields for different purposes

  • Full CRM audit → documented every property, its usage rate, and its integrity score

for a B2B SaaS Org That Had None
Came in as the first dedicated RevOps hire. Designed the GTM operations infrastructure from scratch — CRM, forecasting, SDR enablement, and performance reporting.

The Problem

Blue Equinox was a growing B2B IT and SaaS company with real revenue traction — but zero operational infrastructure behind it. Deals were tracked in spreadsheets. Forecast calls were educated guesses. SDRs had no standardized cadences or call frameworks. Leadership couldn't answer basic questions like "What's our average deal velocity?" or "Which source is producing the most qualified pipeline?"

They needed someone to build the revenue engine, not just run it.

The Friction Points
  • No single source of truth for deal data — reps maintained personal spreadsheets

The Problem

Staff Domain was scaling fast across global markets — but the sales motion hadn't scaled with it. Reps were closing deals based on personal judgment with no repeatable methodology. New hire ramp time was slow because onboarding relied on shadowing rather than documented playbooks. The reporting structure didn't give leadership clear visibility into which markets, deal sizes, or ICPs were actually producing.

My mandate: close deals, but also build the infrastructure that lets others close them consistently without me.

The Problem

In every RevOps role I've held, the same bottleneck appeared: inbound leads arrive in the CRM with 40–60% of key fields blank. SDRs spend their first 15 minutes on every lead doing manual research before they can even decide if it's worth calling. At scale, this is thousands of hours of lost selling time per year.

I wanted to build a system that solved this permanently — leads arrive in HubSpot already enriched, scored, and routed, so reps open a contact record and the work is already done.

Technical Architecture
  • Trigger: New form submission or HubSpot contact created webhook → N8N
  • Validation: Email verification node — bounced/invalid emails flagged and suppressed
  • Enrichment: Clay table pull — company firmographics, tech stack, headcount, LinkedIn profile, intent signals
  • Scoring: N8N function node calculates score from 8 weighted criteria
  • Routing: Conditional branches → MQL (score ≥70), Nurture (30–69), Disqualified (<30)
  • HubSpot Write-back: All enriched properties mapped and pushed via HubSpot API
What I Learned
  • Automation built on bad data is just automated garbage — validation gates at step 1 are non-negotiable
  • N8N's execution log is invaluable — I built in error alerting on every critical node so failures surface in Slack immediately, not 3 days later
  • Clay's multi-source enrichment is remarkably accurate for firmographics but less reliable for direct contacts — I layer a secondary verification step
  • The scoring model needs quarterly recalibration — lead quality definitions shift as your ICP evolves
  • Documentation is not optional — I maintain a flow diagram in Miro for every workflow I build

How I Think About RevOps

Working Principles

Data first. Always.
I don't build automation on top of dirty data — I fix the data first. A workflow that runs efficiently on bad inputs just automates the problem. Every engagement starts with an audit before a build.

Solve for the decision, not the report.
Every dashboard I build starts with one question: what decision will this enable? I work backward from the answer to the data, not forward from the data to a pretty chart. This keeps reporting lean and leadership actually engaged.

Document or it didn't happen.
I document alongside the build — never after. Every workflow has a Miro diagram. Every property has a definition. Every process has an owner. Operations that lives only in one person's head is a liability, not an asset.

Sales experience informs every ops decision.
I spent four years as a BDR and BDM before moving into RevOps. I know what friction feels like from the field. That means I design CRM workflows reps actually want to use, not ones that optimize reporting at the expense of the person entering the data.

Build for scale, not just today.
When I design a process, I ask: will this still work when there are 3x as many reps, 5x as many leads, and 2x as many products? If the answer is no, I redesign before I build. Retrofitting a broken architecture at scale is 10x harder than getting it right early.

Automation should be invisible.
The best automation is the kind nobody notices — it just works. I design for fail-states from day one: error alerts, validation gates, fallback paths. A workflow that breaks silently is worse than no workflow at all.
